L484 Team Meeting — 2026-07-10 (Readout)

Held at Sapien (moved for privacy — "so Cyborg wouldn't be listening in on important stuff about the warehouse"). ~7-8 attendees.

1. Decisions

decision who date
Angel (Solarpunk) is fully on board with the Sapien location — "History has been made!" She commits to bringing events + community curation + 6-7 years of trusted Solarpunk brand; Solarpunk takes the parts it holds well, Lab takes its parts Poly / Angel / team 2026-07-10
Vlatko data-center deal: 10 data centers worldwide, one in Mineral Wells; Poly "believes it will go through." Structure: $100m data-center deal, $1.5m buys the warehouse, $500k compute credits we can use or sell; Vlatko incorporates the warehouse purchase + service fee into the deal Poly / Vlatko 2026-07-10 (deal in motion)
Fast Friends (FF) draft lease received (yesterday); "full speed ahead." Model changed: no cash-cow drive-thru; must pay 8-13% revenue to FF + 7% from DD to the Lab; re-figure financials for scale Mackenze 2026-07-10
FF ground floor: autonomous-checkout grocery (still needs attendant), biohacking lab (speakeasy area?), Dave's group-fitness classroom; 150-200 people in co-working still need help Mackenze / Dave 2026-07-10
FF scale model: prove at FF, then replicate at the 70 wineries/breweries/distilleries around Austin; 480 in the Texas Triangle; license a daytime operating system to venues losing alcohol revenue (Radius, juice cos., yoga studios); 95% margins once platforms run Mackenze 2026-07-10
Growth cap at 500 members (a couple hundred k/month) before the model caps Mackenze / Jay1 2026-07-10
Community-management layer to be planned before opening (welcome, connect, classes, check-ins, refer friends) Jay2 2026-07-10
FUTO = nonprofit only: Aaron gave the Trust $1B; board criteria deploy money into non-profits, rarely LLC/S-corp/C-corp; they want to fund the bootcamps → create a nonprofit (can be done in 2 weeks); 6-month operating history, truncated for us; take over existing 501c3 = "miracle," they want our own Poly / Mackenze 2026-07-10
Bootcamp staff will be part of the nonprofit (2 guys in Las Vegas; people worldwide) Poly 2026-07-10
Bootcamp tiers (AI, robotics once resourced); Xela (Trent, Black Swan yoga) wants to run bootcamps, "could replace me," super technical, running framework/Graphene, bringing us two investors Jenelle / Poly 2026-07-10
Secure the next-door property ASAP (worried a worse neighbor moves in); knock down the first yellow house ("something wrong with the house, felt terrible") — garden or demolition; the other yellow house = data center, offices, bootcamp guest rooms (utilitarian) Poly 2026-07-10
Brick house: best as a coffee shop not run by us; Nick interested but wants us to do all renovations Poly / Mackenze 2026-07-10
Haven (50 acres, Joe, ex-football, put his savings in): current discussion = if something bad happens, everyone goes to Haven and lives there ("If there's a Covid shutdown, we don't want to be at Sapien, we want to be at Haven") Poly 2026-07-10
Vanessa's acre on the river: build it all out into a tiny-home village (pecan + oak); "if you want an event venue, I'll buy the land next door"; working on a financier for the tiny homes; scale model = license to landowners, we build out + set up local partners Mackenze / Poly 2026-07-10
Arctec = design centers for living tiny-home villages (Poly: "much more than that" — energy, privacy, security, open source, all the tech; Archipelago in all of it) Mackenze / Poly 2026-07-10
Brand naming in play: "Arctec" and "Sol Luna" / "SoLunar" (Jenelle: combined-L logo; "people would say soluna" → Solana-confusion flagged); Poly open to input Poly / Jenelle 2026-07-10
Lease: waiting on Daniel to send it (Brian can't find the old one — "he probably deleted it"); when received, Angel, Blaze, and Poly negotiate; Shadrach is the guarantor; "Daniel actually wants us to be here" Poly 2026-07-10
Delano house: 2 rooms without AC; can get 3 houses for the same price (3x3BR, across the city, house everyone); moving in ~a month and a half; Poly: "I might not be able to pay you, but you're not going to hit the ground" Poly / Allen 2026-07-10
Money flow: investor money goes directly to bills; anyone with a need should reach out to Poly Poly 2026-07-10
Culture reset: "this place is like a dumping ground... a big cleaning is in order. We need a fresh start." Decide the culture with Angel's oversight; show up with medicine-circle respect Jay2 / Angel / Jen / Jenelle 2026-07-10
No Ayahuasca at this location (elsewhere — woods, Haven); Hape + cacao OK; "the medicine people will be here, not necessarily a medicine space" Jay2 / Poly / Jenelle 2026-07-10
Commercial insurance required: Daniel has raised it 3-4 times; need an umbrella policy (especially if medicine enters the space) Mackenze / Jenelle 2026-07-10
Food trucks: front parking lot = "huge loss value"; 2-4 food trucks + shade + picnic tables = solid bottom-line income; 3 already interested (potato guy, juice shop, Mexican); trucks must be licensed, free-standing renters; need a sublease option for ourselves in the lease to rent that space; use the 7th-street sign Mackenze 2026-07-10
Lease-talking-point: to Daniel, say "We're going to do events and make money. Leave everything else out." Poly 2026-07-10
Lease-to-own is off the table ("he will not sell") Mackenze / Jenelle 2026-07-10
30-day hold: Poly secured 30 days by paying rent + giving Daniel everything he's looking for; LOI will change; "expecting another week" Poly 2026-07-10
Jay1's food truck: "I need $20k if you want me to put this out front legitimately... there's only one person here who wants to be in there with me" Jay1 2026-07-10
Sapien investors: 4 investors want a deal, haven't seen latest info; "we don't have the $250k guaranty hanging over us" (resolved); "Everything we're doing here is R&D for what we can do at other places" Poly 2026-07-10

Cross-check vs 06-DECISIONS:

  • Reframes the 6/22 war-room: the $250k BTC "assurance (not insurance)" / 6-26 Zack LOI pressure is gone ("we don't have the $250k guaranty hanging over us"); Daniel is "friendlier," running self-hosted AI, "thinks we're cool" (per Blaze's 45-min talk). The lease is now the open item, not the money.
  • Reframes 6/22 "The Arctic": brand now in play as Arctec and SoLunar/Sol Luna (Solana-confusion flagged) — naming not settled.
  • Consistent with 6/15 (NOSTR/Graphene via Xela/Trent; food trucks; second-location leverage; "Not Your Keys, Not Your Coins" ethos).
  • Consistent with 5/29 (lease crisis) — now in resolution mode.
  • New: FUTO nonprofit gate for bootcamps (a 2-week nonprofit + 6-month operating history) — a new structural decision not in prior notes.

  • Keynctr (keynctr 1) — not mentioned; Avi called "a treasure" by Poly

4. Knowledge

  • Daniel (landlord) has softened: "friendlier... he likes us more now" (Blaze's 45-min talk); runs a self-hosted AI; "thinks we're cool"; "Daniel actually wants us to be here."
  • $250k guaranty is resolved (no longer "hanging over us") — the 6/22 BTC-assurance pressure lifted.
  • 4 Sapien investors are waiting on the latest info to make a deal.
  • Vlatko: 10 global data centers; Mineral Wells is one; $100m deal, $1.5m buys the warehouse, $500k compute credits.
  • FF economics: 8-13% revenue to FF + 7% from DD to the Lab; drive-thru (cash cow) dropped; 95% margins on licensed platforms; cap at 500 members.
  • FUTO: $1B from Aaron; board deploys into non-profits only (rarely LLC/S/C-corp); won't tell people (to prevent creating an LLC just for the money); bootcamps are the fit; 2-week nonprofit, 6-month operating history (truncated for us); "no cheats."
  • Angel / Solarpunk: 6-7 years, ~7 large community-supported events; "Divine timing. I don't commit on a whim."
  • Haven: 50 acres, food forest, space for shipping containers; Joe (ex-football) put his savings in; the "if something bad happens" fallback.
  • Arctec: design centers for living tiny-home villages; "much more than that" (energy, privacy, security, open source).
  • Brand: "Arctec" (builds for a year before expand) vs "Sol Luna"/"SoLunar" (combined-L logo; daytime/nighttime events; Solana confusion).
  • Delano: 2 rooms without AC; 3 houses for the same price.
  • Jay's bus → will move to the yellow-house driveway as the kitchen (see 7-17).
  • Two "Jays" appear (Jay1 = food-truck owner, "gas over $3"; Jay2 = community/culture, "robotics"). [LOW CONFIDENCE] whether one person or two; treat as two distinct speakers for attribution.
  • Suicide-prevention impact: two people told Poly this week they didn't commit suicide because of the Lab.
  • AI Accelerator: "people know us for it now"; calls every day for AI compute; V300s in demand; Vlatko has $100m worth; Ali runs it "like a director."
  • Grants: city-of-Austin "culture" grant (few hundred k non-diluted); GeoGrow → ag/food; bootcamps → vocational.
  • Food trucks: 3 interested (potato guy, juice shop, Mexican); must be licensed free-standing renters.
  • Kyle's reframe: "detail and surveil, not survival... You won't recognize who you are September 1st. This is time to thrive."
  • Hape + cacao are OK at the site; Ayahuasca is not.

5. Troubleshooting

  • Lease not signed / old lease missing (Brian can't find it) — fix: 30-day rent hold; wait for Daniel's lease; Angel/Blaze/Poly negotiate; Shadrach guarantees.
  • No walk-away leverage resolved — the second-location strategy is now "the next space" (yellow houses, FF, Haven, Vanessa's acre).
  • Culture / "dumping ground" — fix: big clean, fresh start, medicine-circle respect, Angel's oversight, monthly team container.
  • No community-management layer — fix: plan before FF opens (welcome/connect/classes/check-ins/referrals).
  • Bootcamps lack a funding vehicle — fix: 2-week nonprofit + 6-month operating history (FUTO criteria).
  • Data-center power — "Don't really have enough power to utilize shelves yet" (see 7-24 crawl-space fix).
  • Food-truck staffing — Jay1 needs a second person + $20k.
  • Next-door neighbor risk — fix: secure the property ASAP; demolish the bad yellow house.

6. Open Questions

  • Will Daniel send the lease, and on what terms (LOI "will change")?
  • Will the Vlatko Mineral Wells deal close ("I believe it will go through")?
  • Arctec vs SoLunar — which brand wins?
  • Who buys the commercial umbrella policy, and at what cost?
  • What's the FF staffing plan for 150-200 co-working + biohacking + grocery?
  • Who is the one person who'll work the food truck with Jay1?
  • Which of the two "Jays" is which for action-item ownership? [LOW CONFIDENCE]
  • Will the 4 Sapien investors sign once they see the latest info?
  • What's the $20k food-truck funding source?
  • Is the brick house coffee shop a real deal with Nick?

7. Gaps

  • Lease terms unknown (waiting on Daniel) — the single biggest gap; everything (signs, utilities, fence, food trucks) is gated on it.
  • Commercial umbrella insurance: no owner, no policy, no cost.
  • $20k food-truck capital: no source identified.
  • Community-management plan: not written (Jay2's suggestion, no doc).
  • Nonprofit formation: no one explicitly assigned to file the 2-week nonprofit (implied Poly).
  • Two "Jays": attribution ambiguity throughout (Jay1 vs Jay2).
  • Angel's first event: "Nothing to share at this time" (see 7-17) — no date.
  • Delano move: "in a month and a half" but no house selected (Jennifer scouting, per 7-17).

8. My Follow-Ups (Avi)

  1. No direct assignment this meeting. Poly: "Avi, you're a treasure." (recognition, not a task).
  2. Data center / AI Accelerator (Ali's domain) — if Avi is in the room, the "take it to 50 other people as a product" + "connect clients ↔ AI compute" workstream is the most concrete near-term engineering surface and the natural place for Keynctr-type work. Offer to support Ali.
  3. Lease wish-list (Poly + Angel) — the food-truck sublease + fixed-income clauses are ops/finance; no explicit Avi ask, but it's adjacent to systems work.
  4. Adjacent [INFERRED]: the 2-week nonprofit + FUTO criteria is a compliance/structure task; no owner named.

Email Summary

7-10 was the exhale after the 6/22 war room. Angel from Solarpunk committed fully ("History has been made!"), bringing 6-7 years of trusted events and community curation to make the Sapien location a community hub — and the $250k BTC-assurance pressure is gone ("we don't have the guaranty hanging over us"); Daniel the landlord has gone friendly (self-hosted AI, "thinks we're cool"), and a 30-day rent hold buys time while the lease is drafted for Angel, Blaze, and Poly to negotiate with Shadrach as guarantor. The Vlatko data-center deal (10 global, one in Mineral Wells; $100m deal, $1.5m buys the warehouse, $500k compute credits) is expected to close. Fast Friends moved to a signed draft lease with a changed model (no drive-thru; 8-13% to FF, 7% to the Lab) and a scale plan across 70 Austin venues and 480 in the Texas Triangle via a licensed daytime OS. The FUTO $1B trust revealed it only funds nonprofits, so the bootcamps need a 2-week-formed nonprofit plus 6 months of operating history. The brand is now in play as Arctec or SoLunar, the culture got a "fresh start" reset, and the plan is to secure the next-door property and knock down the bad yellow house while the good one becomes office + data center.
