Sapien Meeting — 2026-04-27 (Readout)

Companion doc: the Halfocracy governance outputs (15 roles) generated from this meeting → separate readout.

1. Decisions

decision who date
Storage policy shift: "This is a national park. We don't store anything here. If you bring it, take it out." Mackenze 2026-04-27
Freezer standoff: get Brian to take his old freezers (he won't take the meat without them); branded smart freezers coming from Force of Nature; old freezers waste $200+ in power Mackenze / Poly 2026-04-27
Membership structure: $350/mo = single-property co-working up to 14 days; >14 days or all-locations = $550/mo; card scan opens doors (if it doesn't go through, door doesn't open) Poly 2026-04-27
Membership allocation per $350: $100 → single-property co-working, $25 → coffee/beverages, $50 → IT services/front store, 15 sessions at Upgrade Labs, hardware at ~cost (20% markup), members' market access (avocado oil, non-alcoholic mezcal, samples/gift bags) Poly 2026-04-27
Healers' Fund: $25 from the co-working budget per membership; competitive — only the best healers share it; they sell to members via classes, not aggressive sales Poly 2026-04-27
Everyone must be a member; events get a special day pass ($25, includes membership); after cards arrive, Tuesday & Thursday nights are no longer free Poly 2026-04-27
Private event space rental: $200+/hr, with an approval process ("hold it like a bar of soap" — frequency judged per event) Poly 2026-04-27
Event frequency cap proposal: max 1 event/month per member unless extra approval Jen 2026-04-27
Upstairs becomes bodywork room (faster than converting downstairs into a proper kitchen) Poly / Mackenze 2026-04-27
Kitchen484 funding: if membership revenue flows to the kitchen, Jay can run it continuously (no ordering out every night) Poly 2026-04-27
Build plan: first shipping container → split-down-the-middle co-working offices (no zoning/permits, instant install); air-conditioned wedding tent as store on the front driveway; mesh nodes tied to the doorbell Mackenze 2026-04-27
Privacy: public membership link, but member data on a local Nextcloud (.local, not .com); Tor + Cloudflare tunnel only if needed; no external AI scraping of member info; "call the operator" for updates Poly 2026-04-27
Location identity: Noderunner shop + training center + Lab484 amenities; health & wellness = third priority (lifestyle amenity) Poly 2026-04-27
May runs as a hybrid month (guests outside-only, members inside); if not ready in June, continue hybrid; full launch July Justin 2026-04-27
Brian's stuff comes out next month (May); lost-and-found bucket + Amazon box for deliveries at front desk Justin / Poly 2026-04-27

Cross-check vs 06-DECISIONS: consistent with the 4-10/4-24 L484 notes (Sapien as Archipelago successor location). No reversals. The $350/$550 tiers were "discussed" earlier; this meeting fixes the allocation.

UNASSIGNED Membership cards (100 trust + 150 lab ordered — "getting them next week") week of 4-28 Sapien / Membership in progress
  • Sapien → new project candidate (this is where the project work is concentrated)
  • Kitchen484 → new project candidate (food ops)
  • Noderunner shop → new project candidate (retail/tech storefront)
  • L484 → new project candidate (Sapien = Lab484 amenities + training center)
  • Archipelago — mentioned as main sponsor of Sapien events
  • Upgrade Labs — partner (15 sessions/membership; IVs, hyperbaric)
  • Keynctr (keynctr 1) — not mentioned

4. Knowledge

  • Brian's event pricing baseline: $400/hr, 4-hr minimum ($1,600); sliding scale or free at his discretion; whole-place takeover (no staff, no members) $1,000/hr. A 4-hr event = 6-8 hrs of actual work (setup + cleanup) — "we're not doing that right now."
  • Sapien is currently underperforming as a venue: "the place hasn't been mopped in months"; needs new furniture + water heater, estimated $15-20k.
  • Revenue lines at Sapien: events, memberships, bootcamps, enterprise services, hardware sales, vending, meat sales, milk & grocery (+ Lucidity per Mackenze).
  • Enterprise services roadblock solved: "not being able to replace QuickBooks and another software; we just solved these issues."
  • Insurance constraint: if someone gets hurt outside and isn't a member, "we aren't covered" — insurance requires being an entity that exists inside the system.
  • Mesh network nodes are used locally and attached to the doorbell.
  • Overbuy strategy: overbuy own consumption of meat/milk → transform waste into yogurt or "the most bonkers guilt-free super ice cream in the history of the world."
  • 3 meals/day + snacks needed; "Is Jay really ready for that?" (Poly: "No, but with $150k, we can hire someone.")
  • Astroturf/floors are toxic — barefoot users better in the wedding tent ("rolling around in petroleum").
  • Shadecloths: 4 large, retrofitted lights to handle them; up in 5 minutes; rain pooling + wind are the limiting factors.
  • Massage therapist got her license; her boyfriend might run the front shop.
  • Jay (resident): undefined role ("not 'manager,' unlike Tom"); expects 24/7 presence; gets $20-50 per small task; free food/drink important to him; his side ventures (AI-on-laptops, kitchen help, Zaza help) each becoming their own deal; he's bringing in his own investors; no inventory system exists ("just knows the contents of the supply room"; supply room disorganized).
  • MODIC = members-only communications tool Allen set up, tied to his CRM.
  • Sponsors on the wall: Force of Nature, LMNT, Yerba Madre incoming; Noderunner shop to be treated as a sponsor; "our main sponsor is Archipelago" (Poly).
  • Justin & Jen background: ran a hotel, worked in the wedding industry — customer service, events, memberships.

5. Troubleshooting

  • Bathroom cleaning neglected — "fumbling with not cleaning bathrooms"; fix: shop-vac, pressure washer, proof-of-work board, daily inspection (per governance doc).
  • Brian's freezers — he won't remove meat, L484 pays the electricity; fix: make him take the freezers; $200+/month waste vs new smart freezers (smart-freezer telemetry = a role in the governance doc).
  • Member info exposed to AI scraping risk — fix: .local domain, local Nextcloud, Tor/Cloudflare tunnel only when needed, public site for marketing only.
  • Food sales untracked (Venmo to individuals) — flagged here; full POS solution discussed 5-4 (see that readout).
  • Supply room / inventory invisible — Jay can't find TP/paper towels; no system, no visibility.

6. Open Questions

  • Who runs membership/customer service day-to-day? (Poly: the front desk person — but who is that?)
  • Facilitators/practitioners who aren't members — allowed? (Poly + Jen working it)
  • Is there a company with a temporary fold-in ceiling? (Jenelle)
  • Membership link online? Member event calendar? (raised, not closed)
  • What goes in the members'-event approval guidelines? (Jen: "what do we want the guidelines to be?")
  • Is the front store a tech whiz? (Poly: no — schedule with someone who is)

7. Gaps

  • Event approval process is decided in principle but has no written form/checklist yet (governance doc assigns it to a role, see companion readout).
  • Legal indemnifications for practitioners "needed" — not drafted.
  • Professional cleaning, Asif's 9-5, and several items are gated on "$150k" / investor money — no date for that.
  • Membership cards "ordered" per Poly but the 5-4 note says the order has not been placed (waiting on font) — discrepancy between 4-27 and 5-4. [LOW CONFIDENCE which is right]
  • Jay's role is explicitly undefined; his 24/7 expectation is unmet on both sides.
  • No owner named for the $15-20k facilities fund (furniture, water heater).

8. My Follow-Ups (Avi)

  • None assigned. Avi is not mentioned in this note.
  • Adjacent [INFERRED]: the CRM/modic pipeline (Allen) and local Nextcloud/privacy conventions affect anything hosted for the lab (e.g., SuiteCRM on Avi's machine — keep member data off public endpoints).

Email Summary

4/27 set Sapien's operating model: $350/mo single-property membership (14-day co-working cap) and $550/mo all-locations, with a fixed per-member allocation ($100 co-working, $25 coffee, $50 IT, 15 Upgrade Labs sessions, hardware at 20% markup) and a $25-per-member Healers' Fund. Everyone becomes a member; events run on a $25 day pass plus an approval process, and private rentals are $200+/hr. Storage is banned ("national park" policy), Brian's freezers go, the first shipping container becomes co-working offices, and a wedding tent becomes the front-drive store. May runs as a hybrid month (guests outside, members inside) targeting a July full launch. Immediate asks: shade before the heat, a reset of cleaning standards, the member list to Justin, and a Telegram group for May events.
